Fundamentals Of Project Management For Property & Mixed – Use Projects
Duration: 2 Days
Introduction
Built for junior/assistant managers, engineers and supervisors inside property developers and diversified conglomerates, this programme upgrades everyday project execution: scope that won’t unravel, plans that survive reality, stakeholder management without drama, risk before rescue, and commercial control on VO/EOT. We keep it practical—site constraints, authority approvals, QS pressures, suppliers, weather—and coach participants to turn reporting into decisions and pressure into progress. Blueprint V1 adds mandatory prework with real artefacts, objective rubrics, a concise QS/legal micro-brief, a permit lead-time cheat sheet, manager/sponsor sign-off and a 30-day follow-up clinic to secure transfer and credibility.
Learning Outcomes
After attending this program, learners will be able to do the following:
- Define project outcomes, scope boundaries and acceptance criteria that reduce variation and rework.
- Plan and monitor with simple, durable tools (lookaheads, dependencies, risk triggers, 1-slide pulses) that drive decisions, not theatre.
- Identify and mitigate risks early using pre-mortems, clear owners and early-warning signals specific to property projects.
- Lead cross-functional stakeholders (consultants, QS, authorities, contractors) with clean decision rights and escalation rules.
- Frame and communicate VO/EOT, delays and tough updates to protect relationships and commercial outcomes.
Key Content
Module 1 – Property Projects: What You’re Actually Managing
- Project vs operations in a developer context (from land to OP/VP, handover, defects)
- Lifecycle with real gates: Design freeze, permits/utilities, procurement, construction, testing & commissioning, handover
- Roles that matter: PD, PM, QS, Consultants, M&E, HSE, Authority liaison—and the danger of ‘everyone owns it’
- Acceptance criteria and measurable outcomes (finish definitions, snag targets, authority sign-offs).
- Lab: A209 | Map a live initiative — Property Project Edition (with ambiguous scope spotlight) — Using BYO scope extract, pairs map one real project/phase end-to-end: purpose, key outcomes, roles, handoffs, decision points. Mark one acceptance criterion per outcome and circle one ambiguous sentence from their scope to submit. Facilitator selects up to three ambiguous lines to rewrite live into defensible acceptance/exclusion language.
Module 2 - Scope You Can Build: Define, Freeze, Defend
- SMART outcome + acceptance combo: not just ‘finish by X’, but ‘finish + test + sign-off’.
- WBS starter: break deliverables into buildable chunks without drowning in detail.
- Assumptions, interfaces and exclusions: make the invisible visible.
- Simple change control: triggers, small vs major, who decides, how to document.
- Lab: A98 | Noise vs Signal: Two-Round Triage — Scope & Change-Control Edition — Given 20 mixed ‘requirements’, pairs sort into Must/Should/Could/Out. Then produce: (1) one precise contractual exclusion sentence, (2) one mock change-control log entry stating trigger, approver and timing, and (3) a 2-minute sign-off role-play plus a one-paragraph sign-off email to a simulated client rep.
Module 3 – Plans That Survive Reality: Critical Path, Permits & Suppliers
- Critical dependencies: permits/utilities matrix, design freeze, long-lead items and crane logistics.
- Buffers that buy options (not excuses): weather, approvals, inspections.
- Lookahead rhythm: 6-week window, constraints removal, supplier readiness.
- Case study (tension: schedule vs compliance): Tower A crane permit delay + monsoon window.
- Permit/authority lead-time cheat sheet to ground decisions.
- Lab: A128 | 3 Futures War Game — Property Project Edition (Full-scale Anchor) — Teams receive a base schedule, a local permit/authority lead-time cheat sheet and three unfolding futures: (1) utilities relocation slips, (2) steel shortage, (3) permit hold.
- Deliverables: a grounded 6-week lookahead with named owners and trigger dates. Run R1 plan (25m), coach feedback (5m), R2 refine (15m), then prepare for debrief (15m).
Module 4 – Stakeholders & Decision Rights That Work On Site
- Stakeholder reality: client reps, consultants, QS, authority officers, neighbours/residents, utilities, main/sub-contractors.
- RACI that breathes: decisions, inputs, sign-offs and who breaks ties.
- Meeting rhythms that move work: site coordination, design coord, commercial huddles.
- Escalation thresholds: what to solve on site vs what to lift to management.
- Lab: A47 | Stakeholder mapping + decision-right negotiation — Developer/Site Edition — Pass 1: Map real project stakeholders and influence lines; mark one decision right per group and where it jams. Pass 2: 5-minute negotiation micro-sim—secure that decision right from a resistant stakeholder; produce a short email commit (who decides, what evidence, which cadence).
Module 5 - Risk Before Rescue: Pre-Mortems, Controls & Early Warning
- Top risk categories in property: design clashes, ground conditions, weather, HSE, authority, contractor solvency, supply.
- Pre-mortem: ‘It failed—why?’ then assign owners and triggers.
- Early-warning dashboard: 6–8 signals you’ll track weekly.
- Mitigation to action: who does what by when, and how we know it worked.
- Lab: Risk Radar Reflection (dashboard + cadence) — non-counted — Individually complete a one-page early-warning dashboard (top three risks, one trigger each); in pairs, agree one immediate mitigation per risk and create the first weekly calendar invite for a 15-minute dashboard check. Photograph dashboards for follow-up.
Module 6 – Project Pulse: Turn Reporting Into Decisions
- Pick the few KPIs that matter: scope, time, cost, risk, quality (evidence not noise).
- The 1-slide Project Pulse: headline, status, variance, forecast, 3 actions.
- Daily/weekly cadence: short huddles, visible boards, action logs and owners.
- From variance to action: ‘So what? Now what? By when? Who?’
- Lab: A182 | Convert a dense Gantt/cost report into a 1-slide executive pulse — Using BYO report (or provided dataset), rebuild into a 1-slide pulse with headline, status, top variances and next three actions. Apply the 5-point rubric for self-check; facilitator scores and captures one cohort exemplar.
Module 7 – Commercial Control: VO/EOT Without Relationship Damage
- When VO/EOT is valid: triggers, evidence and contract basics in plain language.
- Narrative structure: context, cause, evidence, impact, ask, next steps.
- QS/legal micro-brief (12–15 min): notice time bars, minimum evidence, fatal mistakes.
- Case study (tension: VO pressure vs relationship): tenant layout changes + late M&E drawings.
- Documenting without inflaming: email + minutes that stand up later.
- Lab: A183 | Rewrite a difficult VO/EOT message + build an evidence index — Given a tense VO/EOT scenario, pairs rewrite a raw draft into a clear, evidence-backed, relationship-safe message using the 5-step framing, then draft a 10-item evidence index using the QS/legal checklist.
Module 8 - When Things Go Hot: Escalation & Conflict On Projects
- Escalation ladder: criteria, thresholds and who to call when.
- De-escalation language under pressure (facts, options, asks).
- Document the decision: short minutes, action + owner + date.
- Practice scenarios: angry client on finishes; authority officer on site safety; QS rejecting VO basis.
- Lab: A205 | Escalation Role Play — KPI-scored Project Edition — Triads rotate roles (PM, counterpart, observer) on one scenario; observers score language against a simple KPI rubric (response time, evidence captured, decision clarity). Facilitator runs one short multi-party demo (authority) for the whole room to model best practice.
Module 9 – Capstone Simulation: Stop-Work Order At Block B
- Stabilise: safety, compliance, site control, documentation.
- Decide: short list of actions in the next 24/72 hours; who leads what.
- Communicate: internal, client, authority—clean message ladder.
- Commercial: VO/EOT posture and evidence collection from day one.
- Lab: A76 | 7:15am WhatsApp Stop-Work — Signature Experience (60m max) — Facilitator drops a realistic WhatsApp screenshot of a Stop-Work Order from an authority. Teams run a 3-part drill: (1) first-hour safety/actions checklist, (2) 24/72-hour plan with owners, (3) one live stakeholder call (authority or client) with actors; then compile a 1-page hotwash and an evidence index using the QS/legal checklist. Narrowed scope preserves decision depth within 60 minutes
Module 10 - Make It Stick: Your 30/60-Day Execution Routine
- Your weekly rhythm: site huddle, lookahead, risk/permit check, 1-slide pulse.
- Decision rights & escalation: write your ladder and publish it.
- Top 3 improvements: scope clarity, early warnings, comms templates.
- Peer accountability: who will you review with, when and what metric moves?
- Lab: Execution Commitments — scaffolded workbook with manager sign-off (non-counted) — Complete a scaffolded 30/60-day plan with owners, cadences, and first-week actions. Email it to your manager for sign-off now and schedule a 30-day 10–15 minute review. Declare one metric you will move and attach your first-week calendar holds.
